The Agentic-First Playbook: How I’d Build a £10M UK Agency from Scratch in 2026

''' The Agentic-First Playbook: How I’d Build a £10M UK Agency from Scratch in 2026

Let's be brutally honest: most marketing agencies are already obsolete, they just haven’t realised it yet. Their business model, built on the rickety scaffolding of billable hours and human fallibility, is a relic. A period piece from a pre-agentic era.

This isn't a misty-eyed retrospective. I haven’t sold my agency, Creative Marketing Group, and this is not a story about "what I learned". This is a forward-looking playbook. A thought experiment. If the slate was wiped clean and I was starting again from zero in 2026, with the singular goal of building a lean, profitable, £10M agency, this is precisely what I would do. It’s not about replicating the past; it’s about architecting for a future that is arriving faster than most are prepared for.

The foundational principle is simple, and its logic is inescapable: Agentic-First. This isn’t about using AI tools to make human teams marginally faster. It’s about building a company where autonomous AI agents are the primary deliverable, with a small, elite team of human strategists acting as orchestrators. Anything else is a stopgap. A managed decline.

The most ingrained, and most damaging, habit of agency life is the worship of the billable hour. It is a framework that incentivises inefficiency, punishes speed, and fundamentally misaligns the agency with its client. The client wants results; the agency, under this broken model, sells time. It’s a quiet fraud that has been normalised for decades.

My 2026 agency would never sell time. It would sell access to an outcome-generating system. A subscription model, not a service one. Clients would pay for access to our proprietary marketing ‘Operating System’ — a constantly learning network of AI agents tasked with delivering specific business objectives. Growth is the product. The agents are the mechanism.

Forget headcount. Forget revenue-per-employee. These are metrics from a bygone industrial age. The single most important key performance indicator (KPI) for my new venture would be the Agent-to-Human Ratio.

My target for day one would be 100:1. That’s one hundred autonomous AI agents executing, testing, and optimising for every one human strategist on the payroll. This is the specific number that matters.

This ratio is the ultimate arbiter of scalability and profitability. A traditional agency grows by hiring more people, ballooning its largest cost base. An agentic-first agency scales by deploying more agents, an asset with near-zero marginal cost. The human team remains lean, focused, and high-leverage. They are not there to do the marketing. They are there to design and manage the systems that do the marketing. Profitability becomes a function of automation efficiency, not human utilisation.
